Make it easy to do the right thing. If the process for getting an AI tool approved requires a six-week security review and a form that no one can find, your employees will not use the process. They will use the tool and hope nobody asks. Design your approval process to take under an hour for standard use cases. Publish a running approved tool list. Create a simple path from "I want to use this" to "I am authorized to use this." The easier that path is, the more people will take it.
Make it safe to report mistakes. Your employees have almost certainly already used AI tools in ways that, in hindsight, they should not have. They pasted something they shouldn't have pasted. They connected something they didn't think twice about. They approved something they didn't actually read. If the policy response to self-reporting is disciplinary, you will never know. If it is a good-faith correction conversation, you will find out what is actually happening in your environment — which is the only way to actually manage it.
Make accountability visible, not theoretical. "Everyone is responsible for AI security" means no one is responsible for AI security. Name a person. Give them authority. Give them a reporting line to leadership. Give them a process for reviewing agents before they go live and a mechanism for finding the ones that went live without review. Until one person's name is attached to this problem, it remains a problem that belongs to everyone and therefore to no one.
Here is the question that cuts through every framework, every policy template, every governance checklist.
If something went wrong with an AI agent in your organization tomorrow — if data was exfiltrated, if a communication went out that should not have, if an agent accessed something it was never supposed to touch — could you reconstruct what happened?
Could you identify which agent was involved, what credentials it was running on, what data it accessed, and who was accountable for its deployment? Could you produce that reconstruction in the time frame your legal team, your compliance officer, or your contracting partner would need it?
For most organizations right now, the honest answer is no. Not because the technology is inadequate. Because no one built the systems to capture it, and no one owns the question of whether those systems exist.
That is the governance gap. It is not primarily a technology problem. It is a decision problem. Someone has to decide, before an incident forces the question, that your organization is going to be able to answer it.
None of these require a budget. None require an IT project. They require a decision and a conversation.
Ask your team — genuinely and without judgment — what AI tools they are using, what they are using them for, and whether any of those tools are connected to company systems. Not as a compliance exercise. As a leadership one. You want the truth. Design the ask to get it.
Find one agent running on a personal login. Ask IT to look. If one exists — and in most organizations, one does — move it to a dedicated service account with scoped permissions before the end of the week. One change. Closes one of the most common risk vectors immediately.
Have the conversation that is not happening. Sit down with someone who has built an agent in your environment. Ask them to show you what it does. Ask them what data it touches. Ask them what would happen if it made a mistake. The answers will tell you more about your actual risk profile than any audit report.
Name an owner. One person. One clear line of accountability. Not a committee. Not a shared responsibility. One name attached to the question: do we know what our AI agents are doing? Until that name exists, the answer is effectively no.
The agents are already inside your organization. They were built by your best people, with good intentions, for legitimate reasons. The question is not whether to have them. The question is whether your organization has the visibility, the accountability, and the governance to manage them — before someone else discovers you don't.
